**TL;DR**

- PLG vs SLG comes down to who carries the buyer from interest to value, the product or a person. [Product-led growth](https://www.zigment.ai/blog/context-led-growth) (PLG) lets the product acquire, convert and expand users. Sales-led growth (SLG) puts a rep in charge from first call to signature.
- PLG fits low-touch products a user can value alone in minutes. SLG fits complex, high-value deals bought by a committee. Most B2B companies in 2026 run a hybrid of the two.
- Choose by four things: how fast a user reaches value, deal size, how much risk the buyer carries and how many channels the journey crosses.
- One buyer fits neither model cleanly. It is the regulated, high-consideration purchase, such as a loan, a policy, a procedure or a car. For that buyer the motion matters less than whether every handoff remembers what they already said, the idea behind [Context-Led Growth](https://zigment.ai/blog/context-led-growth "Context-Led Growth: The Growth Model in the Age of AI Agents").

**97%** of PLG companies had or planned a sales team

**67%** of B2B buyers prefer a rep-free experience

**10** channels the average B2B buyer now uses

In a [2021 benchmark by Pocus, a product-led sales vendor, and First Round](https://www.pocus.com/product-led-sales-benchmark-report), 97% of product-led companies said they either had a sales team or planned to build one. So the PLG vs SLG debate was never really either-or. The useful question is which one leads, for which buyer, and what happens at the moment one hands over to the other.

This guide answers that. You'll get a side-by-side comparison of product-led and sales-led growth, the characteristics of each GTM model, a decision table you can use this quarter, and a section on the buyer that both models tend to lose. That last group is the reason we wrote about [context-led growth](https://zigment.ai/blog/context-led-growth "Context-Led Growth: The Growth Model in the Age of AI Agents"), and it may be the buyer you sell to.

## What is the difference between PLG and SLG?

The difference between PLG and SLG is who does the carrying. In product-led growth the product carries the buyer. In sales-led growth a person does.

**Product-led growth** is a go-to-market model in which the product itself acquires, activates, converts and expands users, usually through a free trial or freemium plan. Blake Bartlett at OpenView named it in 2016, and Wes Bush's 2019 book turned it into a playbook. Slack, Calendly and Canva are the textbook examples.

**Sales-led growth** is a go-to-market model in which sales reps find, qualify, demo, negotiate and close each deal. It has no single coiner. The name arrived as a contrast to PLG, for the way enterprise software and most financial products have always been sold.

PLG asks the product to earn the sale. SLG asks a person to.

## PLG vs SLG at a glance

Product-led and sales-led growth differ on almost every operating choice, from the first touch to the metric the board watches. Marketing-led growth and the hybrid sit beside them, so all four are in one table.

The last row rarely appears in these comparisons. It decides more deals than most of the rows above it, because both motions eventually hand the buyer to someone else.

## What are the characteristics of a sales-led GTM model?

A sales-led GTM model has six defining characteristics.

1. **A human owns the deal.** One rep, or a pod, is accountable from qualification to close.
2. **Demand flows into a pipeline.** Marketing and [SDRs](https://zigment.ai/blog/ai-sdr-tools-why-they-fail "AI SDR Tools in 2026: The Players, the Failures, and the Fix") create opportunities that sales works in stages.
3. **The product is shown, not tried.** Buyers see a demo or a proof of concept before they get access.
4. **Pricing is negotiated.** Contracts are custom, often annual, often multi-year.
5. **Many people buy.** Legal, security, finance and the end users each have a say. [Forrester's 2024 State of Business Buying](https://www.forrester.com/press-newsroom/forrester-the-state-of-business-buying-2024/) counted 13 people in the average purchase decision and found 86% of B2B purchases stall at some point.
6. **The rep holds the context.** What the buyer said, worried about and was promised lives in the rep's head and whatever made it into the CRM.

That sixth trait is the motion's quiet risk, and it meets a buyer who is pulling away. In a [Gartner survey of 646 B2B buyers published in March 2026](https://www.gartner.com/en/newsroom/press-releases/2026-03-09-gartner-sales-survey-finds-67-percent-of-b2b-buyers-prefer-a-rep-free-experience), 67% said they prefer a rep-free experience and 45% had used AI during a recent purchase. In an [earlier Gartner survey from June 2025](https://www.gartner.com/en/newsroom/press-releases/2025-06-25-gartner-sales-survey-finds-61-percent-of-b2b-buyers-prefer-a-rep-free-buying-experience), 73% said they actively avoid suppliers who send irrelevant outreach.

## What does a product-led GTM model look like?

A product-led GTM model puts the product where the sales call used to be. The buyer signs up, reaches a first moment of value without help, invites colleagues and upgrades when the free plan runs out.

- **Time to value is the whole game.** If a user can't get somewhere useful in one sitting, PLG stalls.
- **The funnel is in the product.** Onboarding flows, in-app prompts and usage limits do the work of nurture emails.
- **Conversion rates are low and volume is high.** A [February 2026 report by Growth Unhinged with two PLG vendors, ChartMogul and ProductLed](https://growthunhinged.com/p/free-to-paid-conversion-report), covering 200 products, put the median free-to-paid conversion at 8%, and 30% for trials that ask for a card up front. The same report found 80% of trials include a human touchpoint somewhere.
- **Sales arrives later.** Product-qualified leads, users whose behaviour signals buying intent, go to a rep for the larger deal.

PLG struggles when the product touches regulated data, needs deep integration or asks the buyer to take a big personal risk. Nobody free-trials a mortgage.

Product-led growth works when trying is safe. Most expensive purchases are not safe to try.

## PLG vs SLG vs MLG, and the hybrid most teams run

Two more options sit beside product-led and sales-led growth, and most companies end up combining them.

### Marketing-led growth

Marketing-led growth, the inbound model, uses content, search and campaigns to create demand, then hands qualified leads to sales. It scales well in markets where buyers research before they talk. Its weak spot is the handoff from form to follow-up, which is where our [speed to lead statistics](https://zigment.ai/blog/speed-to-lead-statistics-2026 "Speed to Lead Statistics 2026: Which Numbers Are Actually Real") show most inbound demand quietly dies.

### Product-led sales

Product-led sales layers a sales team on top of PLG. Usage signals pick the accounts worth a call, and reps step in for the bigger contract. OpenView and Pocus popularised the term in 2021.

### Hybrid PLG and SLG

Hybrid is the 2026 default for B2B software. The product lands the account and sales expands it, which is the right answer for many companies.

It also doubles the handoffs. Usage data lives in one system, the deal lives in another, and the buyer meets a rep who knows neither.

## How to choose between product-led and sales-led growth

Choose between product-led and sales-led growth by looking at your buyer, not at your competitors. Work through four questions in order.

1. **How fast can a user reach value alone?** Minutes points to PLG. Weeks of setup points to SLG.
2. **How big is the deal?** Small, frequent purchases can't carry a rep's salary. Large contracts usually need one.
3. **How much risk does the buyer carry?** The more a wrong choice costs the buyer personally, the more they want a person.
4. **How many channels does the journey cross?** A journey that moves between ads, WhatsApp, calls and a branch visit needs something that [follows the buyer](https://zigment.ai/blog/what-is-customer-journey-orchestration "What Is Customer Journey Orchestration and How It Differs From Mapping") across all of them. [McKinsey's 2024 B2B Pulse](https://www.mckinsey.com/capabilities/growth-marketing-and-sales/our-insights/five-fundamental-truths-how-b2b-winners-keep-growing) found buyers now use ten channels on average, up from five in 2016.

The motion follows the product. The handoffs follow the buyer.

## The buyer neither model fits

One buyer breaks both models. It is the person making a regulated, high-consideration purchase, such as a home loan, an insurance policy, a knee consultation or a new SUV.

These buyers won't free-trial their way in, and they don't want a cold call either. They research online, ask on WhatsApp, call, wait, ask again and finally decide in person.

Take Emma Hayes, applying for a home loan. She fills in a form on Sunday night, and on Monday a call centre agent asks her income again. On Wednesday a branch officer asks for the documents she already uploaded.

By Friday a competitor that answered her WhatsApp question in two minutes has her application. Every team did its job. Emma still left.

The data says this is common, not unlucky.

- [Cox Automotive's 2025 Car Buyer Journey study](https://www.coxautoinc.com/insights/cox-automotive-car-buyer-journey-study-finds-efficiency-digital-tools-and-ai-drive-record-satisfaction/), a survey of 2,300 buyers released in January 2026, found 48% want to apply for credit online, yet only 33% do, and just 7% bought fully online.
- [Curinos](https://www.curinos.com/insights/curinos-perspective-meeting-growth-challenge-requires-precision-over-volume) found the cost to acquire a new checking customer doubled between 2018 and 2025, to $559, and only 41% of digitally acquired customers were still there a year later, against three in four from branches.
- [Gartner's 2022 buyer survey](https://www.gartner.com/en/documents/5193163) found buyers who completed a purchase through self-service were 1.65 times more likely to regret it.

### What PLG and SLG look like in four high-consideration markets

In each of these markets, companies already run a product-led front door and a sales-led close. The leak sits between them.

- **Lending.** Eligibility checkers and instant pre-approvals are the product-led half. A relationship manager or credit officer closes. Applications stall between the online form and [document verification](https://zigment.ai/blog/fintech-ai-onboarding-kyc-collections "Fintech AI Onboarding: KYC Drop-Off, Collections, and the Human-AI Mix").
- **Insurance.** Online quotes do the product-led work. An agent, a bank partner or a call centre sells the policy. The quote rarely travels with the buyer to the call.
- **Clinics and hospitals.** Online booking is the product-led part. Coordinators and referral teams do the selling. [Innovaccer's own research](https://innovaccer.com/news/us-hospitals-lose-6-2-million-annually-to-patient-access-barriers), published in June 2026 from interviews with 110 health system leaders, found the best systems turn 76% of referrals into appointments and the worst only 41%.
- **Car dealerships.** Configurators, price tools and test-drive booking run product-led. The showroom closes. The Cox gap between wanting to apply for credit online and doing it lives in that handoff.

![Cox Automotive chart from a 2,300-buyer study drawn to scale: 48% of car buyers want to apply for credit online, but only 33% actually do](https://prod.superblogcdn.com/site_cuid_cm7ah6s1d005z13xnfz2oplu9/images/plg-vs-slg-03-want-vs-do-1791882673720-compressed.jpg)

We've written about where these journeys leak in [lending](https://zigment.ai/blog/loan-origination-drop-offs "Loan Origination Drop-Offs: Why Lending Funnels Leak After the Click"), in [insurance](https://zigment.ai/blog/insurance-lead-management-black-box "Insurance Lead Management and the Black Box After the Form") and in [healthcare](https://zigment.ai/blog/patient-engagement-healthcare-journeys "Patient Engagement: Where Healthcare Journeys Leak"). The pattern is the same each time.

The motion wasn't wrong. The handoffs forgot.

## Where do AI agents fit in PLG and SLG?

[AI agents](https://zigment.ai/blog/agentic-ai-vs-traditional-ai "Agentic AI vs Traditional AI: Who Owns the Next Step") fit into both motions, and they change who does the work at each step. In product-led growth, an agent guides users inside the product and answers questions that used to need a support ticket. In sales-led growth, an agent replies to enquiries in seconds, qualifies them and books the meeting before a rep ever picks up the phone.

What agents don't fix on their own is the memory problem. An agent that answers a [WhatsApp message](https://zigment.ai/blog/whatsapp-business-api-for-revenue-teams "WhatsApp Business API for Revenue Teams in 2026") without knowing what the buyer typed into the website form an hour earlier is a faster version of the same handoff.

Gartner's June 2025 survey found that for tasks needing what it calls contextual intelligence, such as deciding whether a product fits their company, buyers still prefer a seller's input. An agent can only answer those questions if the buyer's context reaches it.

Agents change the speed of a motion. Context decides whether the speed helps.

## Whichever motion you pick, the handoff is where it leaks

Both motions leak at the handoff. In PLG the product hands over to a rep. In SLG marketing hands over to sales, sales hands over to onboarding, and onboarding hands over to service.

Each team keeps its own record, and the buyer gets asked to start again.

Buyers notice. In the same McKinsey B2B Pulse survey, more than half of respondents said they were likely to switch suppliers if the experience across channels was not smooth. That loss has a name, funnel amnesia, and a model built around fixing it.

> Context-Led Growth is a growth model in which each customer's context drives acquisition, conversion and retention: the complete picture of everything they have said, asked about, interacted with and been promised, carried across every team, channel and system so no signal of intent is lost between conversations.

Context-Led Growth doesn't compete with PLG or SLG. It runs under either one. Keep your motion, then measure its leakage rate, the share of customer intent lost between stages, and fix the handoffs where it is highest.

## PLG or SLG is the second question

The first question is simpler, and most teams never ask it. When your buyer moves from one stage to the next, does the next person already know what they said?

Pick product-led or sales-led growth for your product. Then [read the Context-Led Growth essay and score your own handoffs](https://zigment.ai/blog/context-led-growth "Context-Led Growth: The Growth Model in the Age of AI Agents") with its eight-statement self-assessment.
## FAQs
Q: Can you run PLG and SLG at the same time?
A: Split the two motions by segment or deal size, and write down the exact signal that moves an account from one to the other. In the 2021 benchmark by Pocus, a product-led sales vendor, and First Round, about 29% of companies already had a sales-assist role on top of self-serve. Every added motion adds a handoff, so decide in advance what context travels with the account when it crosses over.

Q: How should product-led and sales-led teams split ownership and commission on one account?
A: Decide ownership with a written rule, usually a usage or contract-size threshold, so a rep takes over an account only after it crosses the line. Pay reps on expansion revenue above the self-serve baseline rather than on the whole account, or they will chase deals the product would have closed anyway. Review the threshold every quarter against conversion data, because a line set too low floods reps with small accounts and a line set too high leaves money on the table.

Q: When should a PLG company hire its first salespeople?
A: Hire when accounts start asking for things self-serve cannot give, such as security reviews, SSO, volume pricing or a contract, and when revenue per account is heading toward $10,000 a year. Christoph Janz of Point Nine Capital puts inside sales at roughly $10,000 a year per customer and no-touch self-serve at roughly $1,000 a year. In the Pocus and First Round benchmark (Pocus sells product-led sales software), 48% of respondents made their first sales hire between $500,000 and $1 million in ARR, usually reporting to the founder or CEO. Start with one or two reps who work only product-qualified accounts, so you can test the handoff before you build a team.

Q: What is product-led sales and how is it different from PLG?
A: In the 2021 benchmark by Pocus, a product-led sales vendor, and First Round, 47% of sales teams contacted product-qualified leads, against 72% that worked inbound leads and 44% that ran cold outbound. Most teams were still selling the old way on top of a free product. Product-led sales flips that ratio, with the product as the main funnel and reps engaging only when usage shows buying intent, and those reps should open with what the user already did in the product.

Q: What average contract value justifies a sales-led motion?
A: The most cited breakpoints come from Christoph Janz at Point Nine Capital. Customers paying around $1,000 a year suit a no-touch self-serve model, around $10,000 a year suits inside sales, and $100,000 or more a year suits an enterprise sales team. He adds that $10,000 a year usually is not enough to make traditional enterprise field sales work. Treat these as starting points and move them down for a low-value purchase that carries financial or regulatory risk, because buyers there need a person well before the price tag does.

Q: Is PLG cheaper than sales-led growth?
A: At low contract values it usually is, because no rep sits in the path to purchase, but the cost moves into product, onboarding and hosting for free users who never convert. Bessemer's Scaling to $100 Million benchmarks set CAC payback targets under 12 months for SMB-focused accounts, under 18 months for mid-market and under 24 months for enterprise, so a sales-led enterprise motion is expected to recover its cost more slowly than a self-serve SMB one. Compare the two motions on payback within the same segment, and count free-user costs as part of acquisition.

Q: What is a product-qualified lead and what should count as one?
A: A product-qualified lead (PQL) is a user or account that has reached real value in a free trial or freemium tier and shows buying intent through what they do in the product. Gainsight, which sells product-led growth software, reported in its Product-Led Growth Index 2022 that free trials using PQLs converted at 2.8 times the rate of trials that did not. Build the definition from four signals, which are activation, repeat use of core features, hitting plan limits and visits to pricing or upgrade pages. Score the account rather than the individual once several users from one company appear.

Q: Does PLG work for fintech, banking and other regulated industries?
A: It works for the first steps and rarely for the whole purchase. DBS told investors in 2023 that most lending revenue pools, secured consumer loans and SME financing, were not reachable through a digital-only model in India, and that an assisted digital journey through branches produced a 10X increase in monthly unsecured loan acquisitions. Offer self-serve for quotes, eligibility checks and document upload, then route identity, suitability and approval steps to a person or an assisted flow that keeps what the applicant already entered.

Q: How fast should sales follow up on a product-qualified lead?
A: Treat a PQL like a hot inbound lead and reach the person within the first hour, while the usage that triggered the flag is still fresh. A Harvard Business Review analysis of 1.25 million leads (Oldroyd, McElheran and Elkington, 2011) found that firms contacting a web lead within an hour were nearly seven times as likely to reach a decision maker in a meaningful conversation as firms that waited an hour longer. That study covers web inquiries, so measure the window on your own PQLs. Score PQLs separately from MQLs, which only 35% of teams in the vendor-run Pocus and First Round benchmark did.

Q: How do you switch from sales-led to product-led growth?
A: Pick one segment where a buyer can see value alone, usually the smallest contracts, and build a self-serve path for it before you touch enterprise accounts. ProductLed's transition guide recommends starting from a wedge such as an SMB segment, naming one owner and building a free model with PQL scoring, and its Hypercontext case study describes stopping sales hiring to fix adoption first. Keep reps on larger deals during the change, since the vendor-run Pocus and First Round benchmark found only about 7% of websites let users self-serve onto enterprise plans.
